From One-Off Commissions to Small Batch: Scaling a Woodworking Shop Without Losing the Work
Most woodworking businesses hit the same wall. The commissions are good, the waiting list is long, and every piece still gets built from scratch as though it were the first one. Moving from single commissions to small batch production is less about buying bigger machines than about deciding which parts of the process stop being improvised.
The Commission Model Has a Ceiling Built Into It
A one-off piece carries a full design cycle, a full setup cycle and a full finishing cycle for a single unit. Every jig gets built once and thrown away. Hardware order is a single pack bought at retail. Every finish schedule gets re-tested because the last one was three months and a different species ago.
None of that is waste when the work is genuinely bespoke and priced accordingly. It becomes waste the moment the same design is being built a fourth time with minor variations, which is usually where a shop’s most profitable work already sits. Identifying those repeat designs is the first step in any scaling conversation, and it is a bookkeeping exercise rather than a shop floor one.
Standardise the Boring Parts First
Batch production does not require identical products. It requires identical components inside products that differ. A shop can offer six table sizes in four species and still run a single leg profile, a single drawer box construction and a single finish schedule.
Good candidates for standardisation:
- Drawer box dimensions, stepped in fixed increments rather than made to order.
- Panel thicknesses, so stock buying consolidates into fewer line items.
- Edge profiles, cut with a router bit that stays in a dedicated setup.
- Hardware bores, drilled from one jig so a hinge or pull is interchangeable.
- Finish schedules, reduced to two or three documented recipes with recorded sheen and cure times.
The test is simple. If a component can be made in a run of twenty on a Tuesday and pulled from a shelf for the next six months, it belongs in the standardised column.
Jigs, Fixtures and the Setup Tax
The real cost of low-volume work is setup, not cutting. A tenon that takes ninety seconds to cut can take forty minutes to dial in. Batch work amortises that forty minutes across twenty parts instead of one.
Dedicated fixtures are what make batching safe as well as fast. A fixture that holds the workpiece in one repeatable position removes the freehand judgement that causes both variation and injury. Shops that scale well tend to accumulate a wall of purpose-built fixtures and treat them as capital equipment: labelled, stored properly, and rebuilt when they wear rather than bodged.
The same principle applies to measurement. Story sticks, stop blocks and setup gauges beat tape measures for repeatability, and they remove the accumulating error that shows up as inconsistent reveals across a run of cabinet doors.
Hardware Becomes a Sourcing Problem, Not a Hardware Store Problem
This is the transition most makers underestimate. At one or two pieces a month, buying hinges, slides, pulls, threaded inserts, levelling feet, cam locks, casters and fasteners at retail is an annoyance. At twenty pieces a month it becomes the difference between a healthy margin and a thin one, because hardware is often the single largest non-timber input and retail pricing on it is punishing.
There is also a quality dimension. Concealed hinges vary enormously in cycle life and adjustment range. Undermount slides differ in load rating, soft-close damping and how they behave when a drawer is loaded unevenly. Solid brass pulls and plated zinc pulls look identical in a photograph and diverge within a year on a kitchen. A shop building its reputation on longevity cannot be indifferent to which it fits.

Buying Components at Volume
Once a shop knows which components it will use across a year, the buying question changes shape. Instead of ordering a pack of ten when a job comes in, a maker is forecasting annual usage and deciding how much working capital to tie up in inventory to secure better pricing and consistent supply.
At that point most makers discover the distribution layers sitting between them and the factory. A hinge made in Asia may pass through an exporter, an importer, a national distributor and a local supplier before it reaches a bench, with margin added at each step. Working closer to the source is not for everyone, since it introduces minimum order quantities, lead times measured in weeks and the need to inspect samples properly. For a shop consuming the same three components steadily, it can reshape the cost structure entirely.
Getting started usually means two things: a verified supplier directory to shortlist manufacturers by category, and a trade event to meet them and handle samples. What Not to Scale
Some things should stay bespoke. Final fitting on site, hand-cut joinery that a client is specifically paying for, timber selection and grain layout. These are the reasons a client chose a workshop over a catalogue, and standardising them removes the only durable advantage a small shop has.
The goal of batching is to buy back the hours currently spent on setup, hardware runs and re-solving solved problems. Then spend those hours on the parts of the work that a factory cannot replicate.
